Running 24/7 support for global clients

Twenty-four hour support is one of the more attractive things an Indian firm can offer a Western client, because the time zone that complicates collaboration becomes an advantage the moment the requirement is coverage rather than conversation. It is also one of the easier commitments to sell and harder ones to run well, and the gap between the two shows up around month four.

The first decision is what the night shift is actually empowered to do. A shift that can only acknowledge and escalate is a very expensive answering service, and clients work out quickly that their real response time is the morning regardless of what the contract says. A shift that can diagnose, apply known fixes and make judgement calls delivers what was sold. The difference is not staffing level, it is authority, runbooks and access — and all three have to be granted deliberately, because the instinct is to restrict production access to daytime seniors.

Runbooks are the mechanism that transfers capability into the night, and they only work if they are written from the perspective of someone who has not seen this before, at three in the morning, without the person who built the system available. That means exact commands, exact expected output, and an explicit statement of what to do when the output differs. Runbooks written as reminders for their own author are the commonest reason a night shift escalates something it could have handled.

Staffing sustainably is the part most firms get wrong, and the failure is delayed rather than immediate. Permanent night shifts damage health and produce attrition among exactly the experienced people you need. Rapid rotation gives everyone chronic sleep disruption. What tends to work is longer rotations with real recovery time between them, a genuine premium rather than a token one, a hard cap on consecutive nights, and — most importantly — daytime work that does not silently continue on top of night duty. Someone doing project work by day and on-call by night is not doing either well.

Handover is where continuity is won or lost. A structured handover at each shift boundary — what is open, what was tried, what the client has been told, what to watch — turns three shifts into one continuous team. Without it, the client experiences three separate conversations about the same incident and has to re-explain the problem twice, which is the specific experience that makes people conclude offshore support does not work.

Finally, be careful what you sell. Genuine round-the-clock cover with resolution capability is expensive to deliver and should be priced that way. If the client's actual requirement is a fast response overnight with resolution in their morning, sell that instead — it is cheaper for them, sustainable for you, and honest. Overselling coverage you cannot staff is a commitment that erodes quietly for a quarter and then fails publicly during the one incident that mattered.
